The lanes
| Lane | Meaning |
|---|---|
| Triage | Ideas waiting to be specified |
| To do | Planned, not yet picked up |
| Scheduled | Parked until a later time, set by the bot |
| Ready | Waiting for an assigned bot to start |
| Running | A bot is working on it now |
| Blocked | Needs input or a dependency |
| Review | Finished work awaiting a check |
| Done | Completed |
Archived cards stay hidden unless you choose Show archived. Running, Scheduled and Review are owned by the bot and its dispatcher, so you can’t drop cards there yourself.
Working with cards
Tap New card to add one: a title, notes in Markdown, an assignee, a priority from Low to Urgent, and a starting lane of Triage, To do or Ready. Advanced options set the workspace (a throwaway Scratch folder, an existing Directory or a git Worktree on the Hermes computer), a model override, skills, a maximum runtime, goal mode and a turn limit. Ready cards start as soon as the dispatcher sees them, if a bot is assigned.
Open a card for its tabs: Comments, which bots read when they pick the card up; Activity; Log, the worker’s output, refreshing while it runs; Files, up to 25 MB each; and Links to parent cards and subtasks. Triage cards offer Specify, where a bot writes a fuller spec, and Decompose, where it splits the card into subtasks. A card in review offers Approve → Done or Request changes, and a running one offers Reclaim or Stop run.
Move cards by dragging them to a lane or the edge of the screen, or swipe a row: right to advance, left for more, hold to move. Mark a card blocked with an optional reason, such as “waiting on API keys”.
Boards, orchestration and the roster
The board menu switches boards, filters by bot, hides empty lanes and opens Boards… to create, rename, export, import, archive or delete a board, or make one current for the Hermes CLI. Exports are saved as a .tar.gz on the Hermes computer.
Orchestration settings choose the Orchestrator bot that specifies and decomposes triage cards, a Default assignee for unassigned Ready cards, and whether to auto-decompose triage cards and auto-promote subtasks. Changes are saved to config.yaml on your Hermes.
On the roster, a badge counts each bot’s cards; long-press a bot and choose Kanban tasks to see only its work. On iPad, Mission Control has a kanban summary.
Open the board
- Make sure the plugin is there
The kanban plugin ships with Hermes. If Herald says “Kanban plugin not found on this Hermes”, run
hermes update, and check thatdashboard.plugins.kanban.enabledisn’t set to false. - Keep the gateway running
The dispatcher that starts Ready cards runs inside the Hermes gateway and checks every 60 seconds by default. See gateway not running.
- Open Kanban board
It is in the More menu on Herald’s home screen.
- Create a card and assign a bot
Start it in Ready to have the bot pick it up, or in Triage to shape it first.
Limits
- The board follows your primary connection. Change it with Make primary in Settings › Connections.
- Herald can’t start a run itself. Only the dispatcher can, so move the card to Ready and assign a bot.
- Files over 25 MB can’t be attached to a card.
- Importing needs a board export that is already on the Hermes computer.
Questions
Why doesn’t my Ready card start?
Check that a bot is assigned and that the Hermes gateway is running. The dispatcher picks cards up on its next pass, every 60 seconds by default.
Is this the same board as the Hermes dashboard?
Yes. Herald, the dashboard, the desktop app and hermes kanban all read and write the same board on your Hermes.
Can bots create cards?
Yes. Bots manage the board through Hermes’s own kanban tools, and their changes appear in Herald live.
Can I use more than one board?
Yes. Switch boards from the board menu, and choose which one the Hermes CLI uses with Make current for Hermes.
